Business case
Problem, options, costs, benefits, assumptions and the decision asked for.
- Before
- Name the decision the case supports, and who makes it, before writing a word of the brief.
- Fill it in
- Problem, three options including do nothing, the numbers, the one assumption that carries the case.
- After
- The load-bearing assumption is where the approver's questions, and your own testing, go next.
Filled example, a conversion-improvement business case, with a real sensitivity test from Insyt's own practice.
- Problem
- Trial-to-paid conversion has been flat at 15% for two quarters while paid acquisition cost keeps rising, so the cost of each new paying customer is climbing even though nothing about the product has got worse.
Options
- Do nothing
- Cost€0
Benefit€0
NPV€0
Paybackn/a
Acquisition cost keeps rising against flat conversion; margin erodes quarter on quarter.
- Option A, targeted trial-to-paid fixes
- Cost€350k one-off
Benefit€300k a year, ongoing
NPV€1.11m
Payback14 months
The case rests on a 2-point conversion lift holding. See the assumptions register below.
- Option B, full platform redesign
- Cost€900k one-off
Benefit€340k a year, from month 13
NPV€0.60m
Payback44 months
Twelve-month delivery risk before any benefit lands, on top of the same conversion assumption.
Discount rate 10%, 7 years case. NPV and payback recomputed from the stated cash flows.
- Assumptions register
- Base case NPV €1.2m. Each assumption flexed by a plausible amount; the load-bearing one is the assumption whose flex moves the answer most.
Price −5% −€0.3m
Volume −10% −€0.4m
Conversion ← load-bearing −2 points −€1.6m
Cost +5% −€0.2m
Launch date 3 months late −€0.3m
The sensitivity pattern above is real: it is Insyt's own Find the Load-Bearing Assumption exercise, base case NPV €1.2m. A 2-point fall in conversion alone wipes out more than the whole case, more than the flex on price, volume, cost and timing put together. That is why conversion, not cost or price, is where Option A's risk and this business case's remaining diligence both belong.
Approve €350k to fund Option A, and test the 2-point conversion assumption before the board sees the case, not after.
Owner: Head of ProductReview: Reviewed 3 months after launch, against actual trial-to-paid conversion
